How to update HTC Hero (Sprint) to new HTC firmware version 2.3?

I currently have firmware version 2.1 and i want to update to 2.3 but when i go to update it, it will download the file and begin to install it then quit when it gets to about 25% installed. How do i upgrade to version 2.3?
