how do i sent pictures via picture mail on my android phone?

Ok so I just upgrated to the new HTC HERO with android and when I try to send picture mail it always tells me the picture is too big and the memory limit has been reached. I want to send my pics to friends like a regular pic mail and not email or any of those other choices. How do I fix this? Thanks!
